Centre of Excellence

Operating practices and guardrails so your ServiceNow team makes better decisions as the platform grows.

As a ServiceNow estate grows, the constraint moves from capability to decision quality: who approves customisation, how changes are reviewed, which standards apply and how debt is surfaced before it bites.

A Centre of Excellence gives your team operating practices, guardrails and enablement — documented standards, review gates and the reporting that keeps the platform governable without slowing delivery down.

Good fit if

  • Customisation is growing faster than anyone is reviewing it
  • Two developers solve the same problem two different ways
  • Platform decisions live in heads rather than documents
  • You need governance that keeps the platform upgradeable without becoming a bottleneck

Useful to have first

  • An executive sponsor willing to back the standards
  • A named platform owner to run the CoE day to day
  • Time from senior team members to contribute to and follow the standards

What the work covers

  • Documented platform standards: development, configuration, documentation and release
  • Customisation review gates and an architecture decision record
  • Instance strategy and environment promotion practices
  • Update Set and deployment discipline, including source control for scoped apps
  • CMDB and data governance participation with named ownership
  • Enablement: onboarding material, patterns library and walkthroughs for new team members
  • Reporting: platform health, debt register and adoption measures

How we build it

Standards are written for your estate, not generic: naming, scoping, scripting patterns, ACL design and documentation expectations, kept short enough to be used.

Review gates are proportionate: lightweight review for configuration, deeper review for custom development and integrations, with an architecture decision record for the significant calls.

The debt register and platform health reporting give the governance forum something factual to act on, so standards are enforced by evidence rather than opinion.

What you receive

  • A documented standards set your team actually uses
  • Review gates and decision records fitted to your delivery rhythm
  • Instance and promotion practices agreed and documented
  • Onboarding material and patterns library for your team
  • A governance reporting pack: health, debt and adoption

Common questions

Is a Centre of Excellence a team or a set of practices?

It is both, in proportion. The practices matter more than the headcount: documented standards, review gates and reporting that a small team can operate. We help you build the practices and enable the people who run them.

Will governance slow delivery down?

Proportionate governance speeds it up: fewer reworks, fewer upgrade surprises, decisions recorded once instead of relitigated. The review gates are designed around your delivery rhythm, not against it.

Can you run the CoE for us?

We build and enable it; running it day to day belongs with your platform owner, with support from us where agreed. A CoE run entirely by an outside party is not governance.

How does this relate to a health check?

A health check tells you where the estate stands today. A CoE is the operating model that keeps it standing there. Many clients do the health check first and use its findings to shape the CoE standards.
